The story

Premise · Episode structure

Premise

Bound by an ancient covenant never to forge a weapon or touch steel, a clan of silversmiths hides more than they intend when a wounded enemy commander is found at the edge of their land. Her family makes an impossible choice — save him, and bury who he really is.

But the longer the lie holds, the clearer it becomes: the man they're protecting isn't quite who he claims to be, and what grows between him and the woman who saved him may cost the clan more than any blade ever could.

Episode structure

Each episode is written as a complete emotional beat with a hook into the next, structured for the way short-form audiences actually watch: no warm-up, no filler, a turn in the final seconds.

Characters & continuity

Reference systems, not one-off images

Every recurring character is built as a reference system before production — face, proportions, wardrobe, age and expression across multiple angles — so the same person stays the same person from the first episode to the last. Locations are developed the same way, across viewpoints and lighting conditions, which is what allows episodes to be produced quickly without the world drifting.

Eva

Daughter of the priestess · Protagonist

She is the one who finds Vahan wounded at the edge of the clan's land, and the one who decides he lives. Eva is developed ahead of production across the states the series puts her in — working days, nights inside the house, the day she finds him, and the rites of the clan — each as a full reference sheet, so she stays the same woman in every scene.

Vahan

Enemy commander · Protagonist

Found wounded at the edge of the clan's land. Three states are built for him — the commander he was, the stranger the clan allows him to be, and the wounded man underneath.

Nairi

Priestess of the clan · Eva's mother

Keeper of the covenant. Authority, ritual and grief are carried in silver, black and deep red across her three looks.

Astghik

Younger sister

The one with least to lose and most to say. Her looks stay lighter and simpler than Eva's, which keeps the two sisters readable side by side in a vertical frame.

Anahit

The goddess · Two forms

Built in two distinct forms — human and divine — so the shift between them reads instantly on screen without a line of dialogue explaining it.

The world

Eleven locations built before production

Every location exists before a scene is shot in it — the silversmith city in the gorge, the temple, the forge, the market, the house and the rooms inside it. Interiors and exteriors are developed as one continuous place, which is what lets an episode move from a hallway to a hillside without the world changing underneath the characters.

How it is produced

Director-led · Full cycle · Repeatable system

Silver & Steel runs on a production system built for this work. Script, visual development, characters, locations, shot development, generation, direction, edit and sound are one connected process — each stage hands the next material that is already decided, rather than a new experiment.

That is what makes the work fast without loosening control: the path from idea to finished episode is short, generations that miss are rare, the visual language holds across the season, and adding episodes extends the system instead of rebuilding it.

Written first

Every episode begins as a script with a defined emotional beat and a hook, not as a prompt.

Continuity by design

Characters, wardrobe and locations exist as reference sets before a single shot is generated — continuity is built in, not corrected afterwards.

Directed, then generated

Camera, lens, blocking and performance are decided shot by shot. Generation executes a decision; it does not make one.

Sound in the same pass

Sound design and music are generated and assembled alongside picture, not licensed from libraries.

Final cut stays with the director

Editing, pacing, dialogue and delivery are handled by the same person who wrote and directed the episode, so the cut matches the intent it was written with.

Built to scale

The same architecture extends the season, or carries a new series in a different world without starting the pipeline from zero.

Production stack

Stills are developed in Midjourney, ChatGPT Image and Nano Banana; motion is produced in Seedance. Shot development and prompting run through a dedicated Claude project built around this pipeline — production context plus custom skills that carry the direction, camera movement, character behaviour and continuity rules of the series.

The effect is control rather than luck: shots are specified before they are generated, failed generations and retries drop sharply, and the distance between a decided shot and a frame that goes straight into the edit is short.
